It points out the bottleneck of our current enterprise management, namely the workflow. Unclear, customer information is dispersed in the hands of business personnel, division of work division responsibility is not clear, and the workflow and information flow of relevant personnel are not shared by a unified platform. This program provides a theoretical basis for future management work.
As a part of the market leader, we set the work goals at the beginning of this year, namely, terminal product sales, market research, market development market penetration, feedback on customer demand information, peer information supply, and distributor management. I especially want to thank all the colleagues in the company's marketing department. Under their understanding, support and cooperation, we have completed the contract standard management of auto beauty centers, car dealers, industry users and other distributors. Equipped with specialized personnel to conduct business coaching and training for distributors, and with the cooperation of the installation and after-sales department, the business area will be further expanded. Especially during the period of SARS, everyone worked diligently and successfully completed the monthly plan formulated by the company. The plan indicators have enabled the company's business to grow steadily. As a member of the market development department, we must have a pioneering spirit and innovative consciousness. In 2003, we creatively proposed to strengthen cooperation with the banking and financial sector to control the risk of auto loans, and achieved good results. First, strengthen market promotion and publicity efforts.
On the basis of consolidating the existing market share, strengthen market penetration, use various effective promotion methods or business methods to ensure market share; formulate market promotion strategies, supervise advertising, implement media communication plans, and formulate and implement activity plans. Responsible for the cost budget of merchandise advertising, and review the company's advertising materials and other promotional materials, and timely evaluate the effectiveness of advertising, and make timely adjustments; carry out external and service-related publicity, public relations activities, timely and accurate grasp of the public's views on the company And feedback to the company, and then propose countermeasures.
2. Responsible for establishing and improving the marketing network in the district.
Improve the establishment, preservation and classification management of customer data, be responsible for customer situation collection and investigation, assist customer service center to conduct customer satisfaction survey, and satisfy users' needs to the greatest extent; often conduct market research and forecasting work, and timely grasp market market dynamics and prices. Trends, monitoring competitors, timely analysis, summary and submission to major decision-making levels for major market changes and policy changes; establishing typical customer relationship data and coordinating customer relationship resources, establishing a sound and reasonable incentive mechanism to mobilize sales staff Enthusiasm.
Third, implement the weekly business regular meeting system, and do a good job in staff training and communication.
Next year, we will increase the marketing department's business personnel and conduct comprehensive training for new recruits so that more outstanding young people can join our team. We must implement the tasks of holding regular business meetings every week, so that the goals are clear and the responsibilities are fulfilled, and the realization of the expected goals is guaranteed.
Our technical department has also been with the GPS monitoring center for two years. For the achievements I have made in the past, I would like to express my gratitude to the hard-working center staff and the soft and hard maintenance personnel. They provided us with the stable operation of our center today. A solid guarantee. At the beginning of this new year, especially with the upcoming launch of Shenlongda Motor City, the technical department will also face a new task, that is, to cooperate with the information construction plan of Chongqing Road Auto City and implement our enterprise development. blueprint. I. Determine the work target of the Communication and Navigation Company Technology Department in 2004
1. For Shenlongda informatization construction services, cooperate with the head office and branch offices to complete the development, construction and training of various management system platforms.
2. Complete the technical support of the GPS monitoring center and the sub-center for software and hardware, and customize the development of the call center that conforms to the operation mode of our center;
3. Responsible for the construction, maintenance and update of Shenlongda website, and do our best to develop online e-commerce software that meets the business process of our Shenlongda Industrial Company, and cooperate with our brothers to do the sales service.
4. Maintain and consolidate customers in the GPS center to provide better value-added services to customers, increase service fee collection, and make the monitoring service center a new profit growth point;
5. Under the guidance of the unified business strategy of the communication and navigation company, we will extensively seek and establish technology value-added partnerships, customize the development center system software and provide feasible solutions according to the market/customer needs of the vehicle GPS, and cooperate with the marketing department personnel to complete the project. Solution design, expand the company's business scope and increase market share.
6. On the basis of perfecting the weak electricity and information integration design of Shenlongda Chongqing Road Vehicle City, it actively participates in the bidding plan determination, project implementation progress control and on-site construction supervision.
7. Responsible for the construction, commissioning, operation and maintenance of the internal office platform of Shenlongda. Responsible for the maintenance of the computer network system of each unit of Shenlongda.
Second, reasonable allocation of personnel to ensure that the project implementation software department personnel in order to adapt to the current development trend of the software industry, must master new technology, the company must regularly technical training for everyone, but also take into account the car city construction and monitoring center functions, for this I The proposed technical department will be divided into the following groups to work together next year:
1. The system maintenance team is responsible for the construction, relocation, software upgrade, data maintenance of the entire GPS monitoring center and the maintenance of the computer network system of each unit of Shenlongda. 2. The B/S structure development team is responsible for the development, implementation, commissioning, operation, training and maintenance of Shenlongda B/S management software, including Shenlongda customer management system, Shenlongda website, and Shenlongda online OA management approval. 3. System integration project implementation and customer service center technical support team is responsible for the software design and implementation of Shenlongda Vehicle City information construction; responsible for the customer demand research of the company's marketing department, designing the service center feasibility plan and implementation. 4. The C/S structure development team is responsible for the development, implementation, commissioning, operation, training and maintenance of Shenlongda C/S management software, including Shenlongda Vehicle City Property Management System, Communication Navigation Company User Billing System, Shenlongda Human resource management system, Shenlongda car rental company business management system. Staff training is an important part of human resources development, cadre team building and corporate culture construction. Through training, we can unify our goals, unify our understanding, and unify our pace to improve our cohesiveness, centripetal force and combat effectiveness. Establish a learning atmosphere, do not know how to ask, do not want to learn. Time is limited, especially in our IT industry. The development of computer technology is changing with each passing day. If you don't study one day, you will fall behind. Therefore, every employee present here should establish a sense of time and competition. The company is willing to create opportunities for learning and training for everyone, so that everyone can improve their professional knowledge and skills, and everyone can have creative wisdom, and enterprises can be invincible in the tide of market economy.
Leaders, I am a newcomer who has been enriched in the management position of the head office in the second half of this year. Although there are some achievements in the work, there are still many shortcomings in the management work, which are concentrated in the following aspects:
First, the work discipline is not strict enough to protect the employees under the indulgence department. Due to my own personality, the internal management of the department I manage does not have a good order. The phenomenon of late arrivals and early departures of employees is serious. It is not efficient to chat or work in private time. As a supervisor, I have not done a good job in this area in the past few months. Everyone will come late for a while, go for a while, or even make a phone call, and often do other work hours. I used to be embarrassed to manage it. Why? Because we are good friends and buddies, we hope that they will be conscious and self-disciplined, but in fact they can't do it, so this situation is caused. Some time ago, through the head office to learn the A management model, I realized that connivance is a taboo for management. The most indispensable attitude of people is tolerance, but the enterprise is not. Giving people the feelings of enterprise management is a big part of Chinese corporate culture, but it is also a big harm. While indulging others, we also learned to condone ourselves. And management loses its majesty in connivance, and the company loses its vitality in connivance. The employees of the company are not for the sake of the party, but for the benefit. It is ridiculous to take "people-oriented management" as an excuse for connivance. It is absurd to have no responsibility and power management. Today you condone a person, then you have to condone others tomorrow. Indulgence seems to be able to buy people's hearts, but "selling" may be the dignity and assets of the company. For my own future, I cannot condone myself; for the future of others, I cannot condone others. In the new year, I hope that everyone will supervise each other. The management of the company depends on the system rather than the human feelings!
Second, the employee's incentive mechanism needs to be improved and strengthened. At the beginning of the establishment of the communication and navigation company, due to the lack of experience in the operation and sales of the industry, the market development is in a blank, and the company's main business is to face the sales of the various showrooms within the Group. Therefore, its employee sales commission only considers the car sales consultant. In 2003, with the expansion of our external market, the incentive distribution system of our employees needs to be reconsidered. Since the initial external sales have not yet formed a scale, this management issue has not received enough attention. In addition to the changes in the market's inter-bank sales policy, we have clearly lagged behind our peers when discussing this issue. Through the summary at the end of this year, we have extensively solicited the opinions of the company's management. We have already determined the bonus and commission distribution policies for the coming year. We hope that this incentive policy will drive the enthusiasm of everyone's work in the coming year, so that our sales and service levels will be improved. Go up one more step.
Third, the center service and installation after-sales work needs to be improved
The GPS Monitoring Service Center enables us to serve the core department of the user. Its service quality directly affects the goodwill and market share of our company. Therefore, strengthening the center service is our top priority for the coming year. After nearly two years of operation, we have accumulated some experience. We are confident to standardize and program the services of the monitoring center and win the trust of customers with quality service.
Since the company does not have a fixed installation site and GPS terminal products, there is no uniform installation specification, and the lack of professional training for the installers has made our installation work lag behind the development needs of the company. Although the installation staff has been increased this year, there is a gap in the installation skills between the personnel, which has caused some installation accidents. As a manager, we have the main responsibility. With the establishment of our business office and the Checheng store in 2004, we are confident to strengthen management in this area, carry out standardized training before the job, so that the installation technology is generally improved, and the installation and The quality of after-sales maintenance provides a solid guarantee for the company's development next year.
