Debriefing report (architectural design)


Dear senior company leaders and XXX colleagues:
From July to July of ****, I was appointed by the head office as the deputy dean of XXX, so I was fortunate to be in this position with your leadership, your care, your understanding and support. Experienced adapting to new design management needs, exploring new ways of working, and testing the ability to serve for two years. Now, what I have thought and done in the past two years, I have reported in several aspects as follows:
First, adapt to the design market management requirements, and actively cooperate to participate in the work of "joint" with the municipal XXX
In the spring of ****, when the Public Utilities Bureau took the lead in proposing the system design unit to jointly declare the comprehensive Grade A qualification, the XXX Dean convened the leadership team to carefully study and analyze the opportunities that “Joint” may bring us and may give us production and management. The problem that comes with it. In this process, I have always been positive. This includes two aspects: First, the interest is actively raised, and the president is recommended to report to the head office; second, actively cooperate with the requirements of the municipal government to do a good job of submitting qualification materials, and work with the dean to study Drafting of the Project Division Agreement.
Although the issue of “lost independent design qualifications” appeared after “joining”, this problem has brought great obstacles to the institutional reform of the head office and the operation of our hospital. But do we have other options? The question left to us is how to cultivate a "qualified" condition.
Second, adapt to the project management needs to explore the production management method in the design phase In the two years of project implementation, the design-related more prominent is the "design change" problem. I think that "design change" is the normal program in the project implementation process. The reasons for the inappropriate “changes” are important because the design is not adequately prepared, the original information is incomplete or inaccurate, and the design is uncertain. On the one hand, the owners sometimes don't know what standard design we are doing. On the other hand, sometimes we don't know exactly what quality the owner wants. Inappropriate "design changes" that occur repeatedly affect investment efficiency, and second, it dampens the enthusiasm of designers and interferes with the normal operation of design and production. To this end, I did two things: the first was to repeatedly study the national regulations, standardize the control regulations for handling the “design change” program, and draft the “Regulations on Handling Design Changes” in line with the actual implementation of the head office project. The "Regulations" were solicited for comments, and the president's approval was adopted as a trial of the production management system of the hospital. The second is to pay attention to the design requirements from the owner when accepting the design task. When the production plan is released, the design depth and program points are clearly explained to the designer. The significance of this is to strengthen the seriousness and rigor of the project design by grasping the intermediate links, and to achieve the close control of the project by the responsible department, and to facilitate the designer to accurately understand the task requirements and grasp the design elements to achieve the quality objectives.
Third, adapt to the various management forms of the project, and explore the methods of design coordination. In the past two years, some important engineering projects, especially the internal projects of the company, have adopted various management forms. For example, the urban pipe network transformation project has adopted an internal bidding system; the internal transformation project has adopted the “use unit responsibility system”, and the project with an investment of more than 300,000 yuan has implemented various management methods such as “engineering supervision system”. To adapt to such a situation, in the design and coordination process, special attention should be paid to the characteristics of the specific project management form, and the designers are required to deal with the duties of the different parties in accordance with the rules and procedures according to the rules. At the same time, it is necessary to pay attention to the technical support according to the actual construction capacity of the specific contractor. Grasp the good and fulfill the responsibility and do not "go over the power."
Fourth, explore the design method in line with the actual situation How to choose the appropriate design method according to the actual needs of the project, in fact, is the problem of optimizing the design, this is the goal of the design unit for continuous efforts. There have been many situations in the past, and there are still such cases. When the project was accepted, many unsatisfactory "says" were put forward. In particular, the company's internal renovation and repair works.
In the past two years, as the person in charge of the design and production of the hospital, to tell the truth, this problem has not been solved.
Whenever I hear this, such a discussion, whenever I see the designer working hard, not only can not be recognized, but the heart is wronged. I think of my own responsibility. My responsibility is to estimate the possible consequences beforehand, and ask the designer to optimize the plan as much as possible to avoid the “unfamiliarity” of people's perceptions, and to explain the relevant provisions of the design specifications to the responsible person in a timely manner, if conditions permit. 5. What should I adapt to and what to explore?
In the future, I will work in the position of Vice President. I think we should also pay attention to the following issues:
1. Adapt to the requirements of the design market, and explore the conditions and methods for designing the city to ridicule the high point.
2. Adapt to the reality of “joining” with the municipal government, and explore how to play the role of “distribution” in production management.
3. Adapt to the requirements of the company's reform and development, coordinate with the dean's work to rationalize the distribution of employees, step by step to calculate the design output value, and rationally prepare the labor quota.
In short, adapt to changes in the business environment, explore the road to due diligence in production management, adapt to the development trend of process innovation, design innovation, explore the creative ideas of protecting and inspiring the creative enthusiasm of the majority of designers, and colleagues as soon as possible Work hard to get back our independent "design qualifications."
The term of office is coming, but the responsibility is far from over. This is what I want to say.
