Based on the work plan, tasks and requirements at the beginning of the year and the main performance indicators of the Enterprise Management Division, combined with the specific work performance in the past year, the following are summarized from the four aspects of morality, energy, diligence and performance:

Integrated management

1. Starting this year, the trial of the vehicle contract responsibility system has broken the current situation of the former driver eating “big pot rice”. The driver’s salary is settled according to the principle of more labor and more, and the fuel consumption and maintenance cost of the vehicle are linked to the driver’s salary. To a certain extent, the driver's work enthusiasm is improved, and the vehicle use cost is also reduced. Through this year's work practice, the cost of vehicle transportation has decreased compared with the same period of last year. The consumption of steel for vehicle maintenance has decreased by nearly 0.18 yuan compared with last year, and the fuel consumption per ton of steel has decreased by 0.47 yuan. Calculated based on an annual output of 4.2 million tons of steel, the total cost savings is nearly 2.73 million yuan.

2. Calculate the fuel consumption of bicycles for the whole company's engineering vehicles, so that the assessment measures are more scientific and reasonable.

3. Clear requirements for the vehicle appearance, civilized driving, and standard parking of the vehicles in the factory. Through irregular inspections and supervision, vehicle remediation has achieved certain results. At the same time, the efforts to rectify the overspeed and overload of vehicles have been intensified. Through the cooperation of the Information Center and the Comprehensive Management Office, the phenomenon of overspeed overload of vehicles has been greatly reduced.

System management

1. Adjust the control of some vehicles in the production process, such as steel mill sludge plate pressure filtration, iron slag 2#, 3# blast slag transportation, lime plant ash transportation, etc. This can reduce the waiting time of some vehicles and the small amount of transportation. It can also put this part of the vehicle into the production of other related units, and improve the enthusiasm of the driver.

2. In view of the unstable quality of vehicle repairs and the absence of spare parts, select some professional brand companies to open spare parts warehouses to meet the needs of vehicle maintenance, and also realize the mode of zero inventory of spare parts. . For example, Zhengda Fortis has come to our company to open a spare parts warehouse. At present, this work is in progress and can be tested before the end of the year.

3. Invited Shandong Lingong, China National Heavy Duty Truck, Volvo Excavator, Heli Forklift and other units to train the company's productive drivers on vehicle operation and maintenance and troubleshooting, which improved the driver's daily operation level and maintenance awareness. In addition, Shandong Lingong, China National Heavy Duty Truck and Volvo Excavator have sent technicians to our company's auto repair factory to guide the maintenance and repair of our mechanics on site, effectively improving the business standards of auto repair personnel.

4. In order to comprehensively improve the driver's business skills and safety awareness, reduce misunderstanding operations and human-induced equipment accidents, and ensure the healthy and efficient operation of vehicles, in the third quarter, we conducted theoretical and practical tests on 554 drivers throughout the plant. They reached 98.7% and 97.6% respectively.

Supervision and management

1. In the work, some drivers are not correct due to their poor working attitude and poor operation skills. After the approval of the points factory, they are transferred from the original driver position, purifying the driver team and improving the overall quality.

2. The joint information center installed the gps system of Hengtai Logistics into our system, so that we can track the operation status of the company and Hengtai logistics vehicles online.

3. For the iron pipe of steelmaking and steelmaking, due to the influence of the working environment, the air leakage phenomenon is serious, resulting in high fuel consumption. For this, we have technically transformed the tracheal structure with China National Heavy Duty Truck Co., Ltd., replacing it with copper gas pipe. The rubber gas pipe, after trial operation of the 7# blast furnace vehicle, is in good condition, and the fuel consumption has dropped from 700 liters/100 kilometers to 550 liters/100 kilometers.

Communication and coordination

1. Cooperate with the production dispatching command center to adopt a grading system for some vehicle deployments, such as unconditional obedience scheduling for vehicle deployments that affect normal production; one-day written application for vehicle deployment in general production conditions; The factory internally deploys itself.

2. For the driver's mobility, the driver's driving level is uneven. In order to avoid the unqualified driver's blindness, we negotiate with the personnel department, the machine repair factory and other units to advise the driver to be interviewed by the auto repair. The factory conducts checks and checks. The interview mainly assesses the driver's operation and daily maintenance skills. From the implementation situation, nearly 50% of the drivers are eliminated in the interview, effectively improving the overall quality of the driver.

3. In the process of vehicle dispatching, make full use of idle vehicles and reduce the cost of use. For example, the previous three engineering vehicles of the pellet plant have a long service life and a high failure rate. The branch is ready to apply for scrapping and repurchase the new car. For this, we will contact the equipment office and the auto repair shop in time to use the scrap warehouse to idle the vehicle and carry out the vehicle. After proper renovation and repair, it is transferred to the pellet plant for use. At present, the vehicle is running well, meeting the production needs and improving the utilization rate of idle vehicles.

Security management

1. There is no warning sign when the production vehicle is faulty or overhauled. In this case, the vehicle warning triangle was declared, the maintenance operation card was made, and some unit vehicle inspection sites were re-confirmed to ensure vehicle maintenance and overhaul in the safe area to prevent the occurrence of safety accidents.

2. Conduct traffic safety knowledge training activities, invite traffic personnel to conduct traffic case analysis, and further improve the driver's traffic safety awareness.

V. The shortcomings in the work and the improvement of work next year

In the past year, through my own efforts and work, I have basically completed all the tasks assigned by my own position and leadership, but there are still many deficiencies and problems, mainly reflected in the following aspects:

1. The leadership's work intentions and ideas are not well understood. Although the intentions of the leaders can be incorporated into the work in time, there is still a lack of pioneering spirit. For example, in the implementation of vehicle dispatching, the delay in the handover of the vehicle under maintenance conditions has not been effectively carried out. At present, only the ironmaking is in trial operation and has not been fully rolled out.

2. There is a lack of innovation in the work. With the rapid development of the company, the weak links in its own management are gradually revealed, and it is necessary to continuously innovate in management to meet the development needs of the company. For example, the tire management system has not yet come up with an effective set of assessment measures and systems, just staying in front of and behind the tires to extend the life of the tires.

3. The work is not deep enough and meticulous. In the specific work, the requirements for themselves are not high. For example, the part of the vehicle transportation volume and the low number of vehicles are not tracked in place, and the work scheduling cannot be reasonably performed to stabilize the driver's salary level.

4. The ability to deal with problems and the ability to solve problems need to be strengthened. Due to the lack of work knowledge, lack of experience, and lack of sensitivity to discover problems, it is not directly handled and coordinated when dealing with relevant departments.

5. The management system is imperfect. The vehicle permission and the vehicle assessment measures that cannot be quantified in the vehicle operation process are still vacant, which brings inconvenience to the rationality of production activity management and wage settlement.

In view of the shortcomings exposed in the work in 2019, the focus will be improved in the following aspects in next year's work:

1. Enhance comprehensive management capabilities and strengthen vehicle system construction

(1) In-depth tracking of the comprehensive transportation volume of each branch should be carried out, and the work scheduling should be carried out reasonably for the case of partial vehicle transportation volume and low vehicle times, thus stabilizing the driver's salary level. For some special vehicles that cannot pass the amount to calculate wages, it is necessary to strengthen the assessment and set working standards, and use the driver's daily work performance and subjective initiative as the basis for accounting wages.

(2) Efforts to delve into business knowledge, broaden their knowledge and improve management standards. Strengthen business knowledge learning in vehicle management, improve its comprehensive quality, and adapt to the company's rapid development needs.

(3) We will further improve the "Vehicle Management Measures", manage every link, reduce costs and increase efficiency, open source and reduce expenditure, and make vehicle management work to a new level. The cost of vehicle transportation in 2009 will be reduced by 10% on the basis of 10 years.

2. Improve supervision and management system, improve communication and coordination ability

According to the current operation of various units of vehicles, combined with the characteristics of some vehicles, improve the internal scheduling system of production vehicles and form the resource sharing of vehicles.

(2) In addition to improving the management regulations for repair quality and the handling methods for repairing the complaints, we will accelerate the pace of zero-inventory construction of vehicle spare parts and formulate relevant management systems to meet the needs of vehicle maintenance and better serve production.

(3) In the event of a vehicle accident, actively organize and coordinate relevant departments to actively identify the cause and formulate corrective measures. We will work together with the relevant functional departments to improve the "Measures for the Administration of Vehicle Accident Control", specifically as follows: First, the vehicle safety responsibility objectives are defined among the units, the responsible persons and the functional departments, and the overall target is decomposed into the production units; Preventing accidents as the main task of vehicle management, no accidents, less accidents as the basis for controlling losses; third, there must be a plan for disposal, there must be a direction for rectification, and there must be a system for operation. At the same time, improve the vehicle safety management system and the responsibility review system.

3. Establish risk concept and strengthen safety training

(1) Formulate a complete system of safeguards, establish a driver safety guarantee fund, and withdraw part of the funds through raising or paying as a security risk prevention guarantee. Any driver who has paid the security risk prevention guarantee fund will be in the aftermath of the accident. , you can get risk protection funding.
